The Hidden Cost of Field Decisions: When the Subcontractor Picks for You
Every decision you don't make on the plans, someone else makes for you. Not in a meeting or with your input, and often without your knowledge. In real time, on the job site, by whoever happens to be standing there when the question comes up — usually a subcontractor on a tight schedule who has never met you and has no idea how you'd want it done. And that's the default, not a worst case. A drawing that doesn't decide something hands the decision to the field, and the field decides based on what's fastest and most familiar, not on how you live.
The small decisions, made for you
Here's what that looks like in practice. None of these is dramatic. That's exactly the point.
The light switch by the back door ends up where the electrician thought it made sense — behind the door swing, maybe, or a few feet from where your hand reaches for it out of habit — because the plan showed a switch in that room but not precisely where. Reasonable of him. He had to put it somewhere, and you weren't there.
The recessed lights in the great room land where the rough-in crew could hit them between the joists, rather than where they'd actually light the room well, because the reflected ceiling plan didn't lay them out. The ceiling has cans in it. They're just not where someone designing the lighting would have put them.
The trim returns at the windows resolve however the carpenter is used to doing them, because the drawings didn't detail the trim. He's not guessing maliciously; he's doing what he's done a hundred times. It might be exactly right. It might be a heavier, clunkier detail than the clean one you'd have chosen, and now it's installed on every window in the house.
The electrical panel ends up on a visible hallway wall instead of tucked into the utility room or the garage, because the plans didn't assign it a home and the electrician put it where the wiring runs were convenient. You notice it every time you walk past it for the next twenty years.
The stair treads come out a hair off because the framing didn't account for the actual nosing detail and finish thickness, so the carpenter split the difference in the field. Most people won't consciously see it. Your feet will, a little, every time.
Each of these is small. I want to dwell on how small, because the smallness is the trap. No single one of them is worth stopping the job over, or even worth a phone call. Any one of them, you'd shrug at. The problem is that there are hundreds of them.
One room, decided two ways
Take a single room — the kitchen — and watch how the same room comes out depending on who decides the unspecified details.
Designed on the plans, the outlets land where your countertop appliances actually live, the under-cabinet lighting is switched where you reach, the pendant heights are set to the island you chose, the microwave has a drawer location that isn't eye-level for a tall spouse, and the pantry door swings the way that doesn't block the walkway when someone's unloading groceries. Every one of those is a small decision, and every one was made by someone picturing you cooking in the room.
Defaulted in the field, the same kitchen comes out functional and slightly off in a dozen ways. The outlets are evenly spaced because that's the code-minimum default, not where your appliances sit. The under-cabinet lighting is on the same switch as the cans, because nobody specified otherwise. The pendants hang at the height the electrician usually hangs them. The microwave went where it fit. The pantry door swings the way that was easiest to hang. Nothing is broken. The kitchen just wasn't decided by anyone who'd ever cook in it, and you feel that every morning in small frictions you can't quite name. Multiply that one room across the whole house and you have the hidden cost in full.
Why the small ones compound
A house gets assembled from a thousand small choices like these. When they're made on the plans, each one reflects how you want to live — the switch where your hand reaches, the lights where they actually light the room, the panel out of sight. When they're made in the field, each one reflects what was fastest for the crew that day. Individually, the difference is trivial. Summed across a thousand of them, the difference is a house that's subtly, persistently not yours. Nothing you can point to and call a mistake. Just a pervasive sense that the home you're living in is a little off from the home you imagined, in a hundred places at once.
That's the hidden cost, and it's hidden precisely because it never shows up as a line item. There's no invoice for "house came out 8% less like you." It accumulates silently, one convenient field decision at a time, and you only feel the total once you're living in it. The families who feel it most are often the ones who can't articulate why the house doesn't quite satisfy them, because no single thing is wrong. Everything is just slightly defaulted.
Why this cost stays hidden
The change-order cascade at least announces itself. You get an invoice, you feel the schedule slip, you know something went wrong. The field-decision cost never announces itself, and that's what makes it dangerous. Nothing about a defaulted switch location generates a bill. The lights the rough-in crew placed work; they turn on. The panel in the hallway functions. No line item ever reads "compromised." The cost is entirely in the gap between the house you'd have designed and the house that got defaulted into existence around you, and that gap is invisible on paper and only felt in living.
That's why so few people see it coming, and why almost nobody warns them about it. A builder won't flag it, because from the builder's side nothing went wrong — every one of those small calls was reasonable and the house got built. The cost lands entirely on the side of the person who has to live there, accumulating in a register that has no invoices, only a faint and growing sense that the home is a little less yours than you pictured. By the time you can feel it, every one of those decisions is framed, wired, and trimmed into place, and unwinding even a few of them means opening finished walls. The only place this cost is cheap to avoid is on the drawings, before any of it is built.
Why you can't just "be there" to catch them
The obvious objection is that you'll simply be present — visit the site, catch the decisions as they come, direct each one yourself. A few clients try this, and it rarely works, for reasons that aren't about effort. You can't be there for all of it; the decisions happen continuously, across trades, often when you're at your own job. When you are there, you're being asked to decide things in seconds that deserve consideration, with a crew waiting and no way to study the trade-offs. And you don't have the training to know which calls matter — you'll agonize over a trivial one and wave through a consequential one, because from the field they look the same. Standing on the site all year is an expensive, exhausting way to do badly what the drawings do well for a fraction of the cost. These decisions belong at the design table, months earlier, with someone who can show you what each choice does, not on the job site with a hard hat on.
What a complete set actually does here
The scope of the fix matters, and I don't want to overstate it: a complete set of plans does not eliminate field decisions. Buildings are too complicated for that, and any builder will tell you that some things have to be resolved on site, in the moment, with the actual conditions in front of you. No drawing anticipates everything.
What a complete set does is change the order of magnitude. It takes the field decisions from hundreds down to dozens, and it makes the dozens that remain minor — the small stuff that doesn't affect how the house lives or looks. The consequential choices, the ones that determine whether the home feels like yours, get made on the drawings by people who asked how you live. The switch is placed. The lights are laid out. The panel has a home. The trim is detailed. What's left for the field is trivial, and trivial decisions made by the crew are fine, because they're trivial. The set doesn't remove the field's judgment; it reserves the field's judgment for the things where judgment is harmless.
The decisions are getting made either way
The decisions a house is made of don't have an optional setting. The switch goes somewhere. The panel goes somewhere. The lights land somewhere, the trim resolves somehow, the pantry door swings one way or the other. None of these can be left undecided; a house can't be built with a blank where a switch goes. So the only real question is not whether these decisions get made, but who makes them and when.
Made on the drawings, they're made by you and your designer, deliberately, months before the build, with how you live as the input. Made in the field, they're made by whoever's holding the tool that day, in the moment, with what's fastest as the input. Same decisions, different deciders, wildly different results. The plans don't add decisions to your house; the decisions were always going to be made. The plans just determine whether you're the one making them, while they're still cheap, or a stranger is, after they're not.
The difference you actually feel
This is, in the end, the difference between a build that runs and a build that runs your life. A thin set turns the construction phase into a steady stream of small decisions flowing to you under time pressure, or worse, flowing to strangers who decide without you. A complete set lets the build proceed on the decisions already made, so the house that gets built is the house that got designed. The same decision-discipline that keeps a design on schedule is what's paying off again here, one phase later — make the choices deliberately, in advance, and they reflect you instead of the schedule.
The drawings are where your house gets to be yours. Skipping them doesn't save the decisions; it just hands them away.
